Most advice about controlling AI costs stops at "use a cheaper model." That is the right instinct and the wrong unit of measurement. The teams whose bills stay flat are not the ones who found a magic cheap model; they are the ones who stopped measuring cost per token and started measuring cost per task. This is a practical guide to the levers that actually move an AI API bill, in rough order of how much they save relative to the effort they cost.

It is what falls out of routing routine work to a small model and reserving the expensive one for the calls that genuinely need judgment. The one number that matters: cost per task

Token prices are a distraction on their own. A model that costs 5x more per token but solves the job in one pass can be cheaper than a discount model you have to call three times and then fix by hand. Before optimizing anything, define your unit of work — one article, one support reply, one code review — and compute what it costs end to end, including retries and the human cleanup time.

Once you have that number, the ranking of every idea below changes. Some "savings" are just cost shifted onto a person.

Lever 1: model routing (the big one)

Routing is the single highest-leverage change for most workloads. The pattern: send the easy 70–80% of calls to a small, fast model, and escalate only the hard remainder to a frontier model.

The failure mode to avoid is routing by feeling. Set an explicit rule — content length, presence of a schema, a confidence threshold, a task label — and log which route each call took so you can audit it later.

Lever 2: stop resending context you already paid for

Long system prompts, whole-file dumps, and chat histories that grow forever are the quiet budget leak. Every turn re-bills the same tokens.

Concrete fixes, cheapest first:

  • Prompt caching. Most major providers now bill cached input at a large discount. If a long system prompt or reference document is stable across calls, caching it is nearly free money.
  • Trim the context window. Send the relevant function, not the whole repository file. Send the last few turns plus a running summary, not the entire conversation.
  • Cut the boilerplate. Verbose instruction blocks that never change are pure recurring cost. Shorten once, save on every call.

Lever 3: cap output, not just input

Output tokens usually cost several times more than input tokens. A max_tokens ceiling and an explicit "answer in N sentences" instruction do more for your bill than most input-side tuning, and they usually improve the output too — models pad when you let them.

Lever 4: batch and defer

If the work is not interactive — nightly summaries, bulk classification, backfills — batch processing tiers are typically discounted substantially compared to real-time calls. The trade is latency you were not using anyway. This is the least glamorous lever and one of the easiest wins.

Lever 5: instrument before you optimize

You cannot route what you cannot see. At minimum, log per call: model, input tokens, output tokens, cached tokens, task label, and outcome. Roll that up per task and per workflow. Most teams discover one workflow quietly consuming the majority of the bill — and it is rarely the one they assumed.

Where multi-provider gateways fit

If you are routing across models from different vendors, you eventually hit an operational tax: separate keys, separate invoices, separate SDK quirks, separate rate limits. The exotic stuff — fine-tuning to shrink prompts, self-hosting small models — only pays off after the boring work is done, and at a volume most teams have not reached.

The mental shift that matters: AI spend is not a model-selection problem, it is an engineering-discipline problem. Usage is not value. The bill only tells you how much you generated, never how much of it was worth keeping.
